A fast-growing group, built through an intensive 18-month acquisition journey, faced the need to consolidate four of its companies - each with separate organisations, ways of working, leadership and customer structures.
The rapid growth had created a fragmented structure with limited coordination and weak economies of scale. The group faced a clear need to increase execution power and successfully deliver a consolidation in order to realise synergies, strengthen profitability and build a more unified organisation.
We conducted a baseline assessment across all four companies with a focus on organisation, processes, leadership and operational ways of working. The aim was to identify fragmentation, overlap and synergy potential.
We developed a unified execution plan for consolidating the companies, with clear priorities, dependencies and timelines. The plan covered both the operational and organisational changes required to realise synergies and create a shared structure.
We led and coordinated the execution of the consolidation through active project and change management. This included steering initiatives across the companies, tracking delivery, and managing dependencies and risks throughout the transformation.
We established structures for internal communication and stakeholder engagement to ensure alignment across the organisation. In parallel, we worked with leadership, teams and culture to support integration and create a shared direction in the new structure.
